Global Pack Development – New Pack Formats

James Ross Consulting led the global development and validation of a new injection-molded packaging technology for a consumer goods client. The project delivered on time, improved standards, accelerated development cycles, and created a scalable capability framework for future innovation.

Overview

When introducing new packaging technologies, precision and control are essential. Global product launches depend on the ability to validate new materials, manage supplier capability, and integrate technical change across multiple regions without compromising quality or timing.

James Ross Consulting partnered with a global consumer goods company to develop and validate a new injection-molded packaging format, managing every phase from concept through to commercial production. The program delivered a successful global rollout – on schedule, within specification, and supported by new standards that strengthened the client’s long-term packaging capability.

Background

The client was introducing a new product line that required a packaging innovation outside its usual manufacturing scope. Historically, the company’s formats had been paper-based or thermoformed, with limited in-house experience in injection molding.

To succeed, the client needed to:

  • Establish a global packaging development process for a technology not previously used internally.
  • Validate new tooling and materials across multiple suppliers and production sites.
  • Ensure that the resulting packs met performance, brand, and regulatory standards in every target market.

Recognizing the scale and technical complexity of the project, the client engaged James Ross Consulting to lead the technical development, validation, and rollout program.

The Challenge

The introduction of a new packaging technology created both engineering and operational challenges:

  • Capability gap – internal teams lacked experience with injection-molded packaging and supplier validation protocols.
  • Tooling and design complexity – the new format required high-precision mold development and testing under variable production conditions.
  • Global alignment – multiple manufacturing partners across regions needed to adopt consistent specifications, standards, and validation methods.
  • Time pressure – the program was tied to a fixed global launch schedule, requiring parallel validation and close supplier collaboration.
  • The challenge was to deliver a technically robust solution on time, while simultaneously building a foundation for future innovation and internal expertise.

Our Approach

James Ross Consulting provided a dedicated technical program management team, integrating packaging engineers, materials specialists, and validation experts into the client’s project structure.

Our role was to lead the process from concept to commercialization:

  • Technical Definition – We worked with R&D and marketing to define pack performance requirements, ensuring that visual, tactile, and functional elements aligned with the brand’s positioning.
  • Supplier Capability Assessment – Conducted audits and technical reviews of injection-molding partners to evaluate tooling precision, material compatibility, and production consistency.
  • Tooling and Material Validation – Oversaw mold development, sample testing, and performance verification against compression, barrier, and shelf-life standards.
  • Pilot Line Trials – Coordinated trials across multiple regions, using data gathered to refine specifications and validate pack performance under full production conditions.
  • Global Standards and Documentation – Developed standardized technical documentation, validation protocols, and change-control procedures to ensure repeatability and compliance across all markets.

Throughout the project, we used PackDevPro to model packaging formats, simulate performance under different stacking and handling conditions, and validate line compatibility prior to production.

Results and Impact

The new injection-molded packaging format was successfully developed, tested, and launched across multiple markets — achieving full alignment between brand, production, and logistics requirements.

Key results included:

  • On-time delivery of the new packaging format, supporting the client’s global product launch.
  • Improved process capability, with new validation standards embedded into the client’s packaging development system.
  • Accelerated development timelines, as the use of structured validation protocols reduced the need for iterative rework.
  • Enhanced supplier collaboration through technical governance and shared specifications.
  • Secondary sustainability benefits, including reduced waste and improved material utilization through precision molding.

The success of this program led the client to adopt the same development model for future innovation projects – extending the benefits across additional product categories and regions.

Impact Statement

By combining technical expertise, structured validation, and collaborative supplier management, James Ross Consulting helped the client not only deliver a new packaging technology but also build the internal capability to sustain innovation at scale.
